What changed in the bow OEM process

The buyer had been issuing every new Pantone as a fresh PO with a 5-stage handshake. After a 2-day on-site workshop at our Xiamen facility, three structural changes went into effect:

  1. Shared die-cut tooling inventory. All three bow shapes used existing die-cut tooling from our shared library (already amortized across 14 other brand clients), so the 5–7-day tooling-build stage dropped to zero.
  2. Pre-dyed ribbon body. The 23 active Pantones were moved onto a pre-dyed ribbon body program at the upstream ribbon mill, so lab-dip cycles ran on already-woven ribbon instead of waiting for greige-goods first.
  3. 200-piece counter sample instead of 2,000-piece pre-production run. Because the bow shapes and Pantones had been qualified together once, repeat POs only needed a 200-piece hand-fold counter sample for sign-off.

Result: 5–7 weeks of sampling collapsed to 18 days per new Pantone, and the per-bow unit cost dropped 38.0% from USD 0.092 to USD 0.057 FOB China. Across 1.4M bows, that is a USD 49,000 annual saving on the trim line alone.

What changed in the bow OEM process

The DTC brand had been running 4-stage sampling with their previous Asian vendor and absorbing USD 480 per counter sample plus USD 0.143 per bow. After qualifying on our shared Pantone library (84 neutrals + pastels, plus 6 fashion Pantones already on file from Case 1’s UK program), the changes were:

  • Shared Pantone library access. 84 Pantones were pre-qualified at zero sampling cost; only the brand’s 6 fashion Pantones required lab-dip cycles.
  • Zero sampling-cost added-variable check. Once a Pantone is in the library, the lab-dip fee is waived for any subsequent buyer using the same dye batch — the cost is amortized across all library users.
  • Quarterly consolidated release. 6 SKUs were batched into one quarterly release (80K bows each), so per-PO MOQ dropped from 3,000 bows/SKU to 1,000 bows/SKU without affecting the upstream mill order.

The unit cost dropped 32.2% from USD 0.143 to USD 0.097 FOB China, the sampling cycle dropped from 21 to 9 days, and the brand qualified CPSIA + Prop 65 in a single 6-week documentation pass.

When the bow OEM process does NOT compress

Two-stage sampling is only available to buyers who (1) have at least 6 months of repeat-order history, and (2) place orders in consolidated releases (multiple SKUs per PO, not single-SKU dropship). For first-time buyers, or for buyers placing single-SKU drop-ship orders, the 5-stage bow OEM process still applies — we do not skip the pre-production run on a relationship we have not yet built.
